The five pillars
Operating architecture is the structure underneath your organisation — the part an AI agent has to read, act through, and be governed by. We score it across five pillars.
- 01
Strategic Direction
Whether your strategy is concrete enough for an AI agent to act on, or so vague it dissolves into fog the moment a model starts reasoning about it.
- 02
Decision Architecture
How decisions are actually made — who decides, on what evidence, against what policy — and whether any of that is legible to a non-human counterpart.
- 03
Workflow Architecture
The shape of work itself: how tasks flow, where the seams sit, and whether a workflow can be safely picked up and operated by an agent without a human in every step.
- 04
Execution Cadence
How fast the organisation actually moves — measured, not asserted. Cadence is the difference between an architecture that improves and one that decays.
- 05
Intelligent Operations
Where AI sits today: a curiosity in a sandbox, an assistant inside one team, or a structural participant in how the business runs.
The scoring rubric
Each pillar is scored from 1 to 4. The levels describe structural readiness for an autonomous counterpart — not a maturity badge, and not a grade.
- 1 · Pre-architecture. The structure exists only in people’s heads. An agent has nothing legible to act on.
- 2 · Emerging. Some of it is written down, but it’s inconsistent or stale — an agent can act, but not safely or repeatably.
- 3 · Structured. The pillar is explicit and current enough that an agent can operate within it with a human in the loop.
- 4 · Agent-ready. The pillar is legible, governed, and stable enough for an agent to operate as a structural participant.
The Index, and the one gap
The Architecture Index is the sum of the five pillar scores (out of 20) — a structural readiness signal, read as a band rather than a number. But the score isn’t the point.
The reasoning that comes back names your weakest pillar — the one structural gap most likely to break your next agent rollout — and explains why it matters in the context of your role and organisation. Agents don’t fail because the model is wrong; they fail because the organisation underneath them isn’t built for them. The Index tells you where that fault line runs before it becomes a failure.
Why you can trust the result
We design the architecture and sell nothing on the other side of the recommendation — no implementation contract, no vendor we’re quietly selling for. Vendor-neutral by design, built on 25 years inside enterprise delivery.
